Orchestration 101: Is it just workflow in disguise?

We’ll be the first to admit that the technology space is pretty jargon-heavy, and it can be tough to determine whether a capability is really new and different, or if it’s just being spun that way.

So the suspicion that orchestration is just workflow with a fancier name makes sense to us. However, that’s not the case. The concepts are related, but they aren’t the same.

Orchestration is a practice that integrates technology, processes, and human expertise to optimize workflows and decision-making.

The way we see it, workflow is how you get a specific thing done, and orchestration determines where that thing gets done within a larger initiative and what happens next.

Think of the Olympics: Track and field is a workflow. It’s a single event with its own rules, a clear start, and a finish line. The Olympics as a whole is the orchestration. It sets the schedule, decides when and where each event happens, staffs events appropriately, handles surprises, and tracks who advances to the finals. “The Olympics” isn’t running the 100-meter dash, but it’s bringing the race to life by deciding who’s running, when the race happens, and what comes next.

How orchestration works

Unlike the 100-meter dash, most business processes don’t run in a straight line, as much as we’d all like that. They evolve as new information, decisions, and events shape what happens next, and come in a variety of shapes, sizes, and complexities. Not all business processes require orchestration, but those long-running, cross-departmental, case-centered processes like licensing and permitting, loan applications, or employee onboarding are where the model shines.

Instead of one monolithic workflow trying to account for every possible path within each of these processes, orchestration organizes the process into clearly defined phases. Each phase groups a set of related activities and includes progression points that determine when and how the case moves forward.

To work successfully, the orchestration model must be anchored in two concepts:

  • Phases. A phase is a stage in the orchestration. It groups related activities and defines how the process advances past it.
  • Context data. Every orchestration is tied to a shared data table. Every phase draws from the same live data, so the case stays consistent and transparent from start to finish.

These anchors are how orchestration earns its value over traditional workflow: They make it so that cases don’t have to just move forward. They can loop back, skip ahead, or repeat a phase based on decisions or events, and the orchestration keeps track of exactly where things stand the whole time.

Of course, none of this means workflow gets pushed aside. It just means each model has a job to do, and knowing which works where is key to your process automation success.

Workflow vs. orchestration and when to use which

Use workflow when:

  • You’re automating a specific task or sequence within a phase
  • The logic is self-contained and doesn’t affect the overall process state
  • You need simple, repeatable automation without cross-phase coordination

Use orchestration when:

  • The process spans multiple teams, systems, or interaction patterns
  • You need visibility into case progression and the ability to track its current state
  • The process isn’t linear — it may move forward, backward, or sideways depending on decisions or events

Any process that calls for orchestration is likely to have complexities in size, scope, predictability, or all of the above. But that doesn’t mean your orchestration model itself will be complex. A few best practices separate a clear orchestration from a confusing one:

  1. Keep orchestration focused on phase progression. Detailed actions and task logic belong inside individual workflows, not the orchestration itself.
  2. Name phases for clarity. Descriptive titles like Intake, Review, Approval, and Closed make it obvious where a case stands and what happens next.
  3. Limit deep branching at the orchestration level. If you’re managing a lot of conditional logic, push it down into the workflow. Orchestration should guide the overall process, not micromanage every decision inside it.
